Redwood Logistics Ships a Platform Migration in One Sprint Instead of Three with Claude Code

placeholder
Lumenalta®built a parallel-agent workflow on Anthropic's Claude Code to migrate Redwood Logistics' production platform, delivering a multi-sprint epic in a single sprint and freeing roughly two sprints of engineering capacity for new product work.

About

Redwood Logistics is a technology-led logistics and supply chain company. Its platform spans a large multi-repo ecosystem that powers day-to-day operations for shippers and carriers.
Redwood engaged Lumenalta®to unify and migrate that platform. One epic required the same careful change to be applied across numerous packages. Lumenalta®'s engineers owned delivery end to end, from planning and architecture through implementation, review, testing and release to production.
1
sprint to deliver an epic the team would normally complete in about 3
3x
throughput against the team's baseline for this work
24
story points across 12 work items shipped to Redwood's production platform in a single sprint
2
sprints of engineering capacity returned to Redwood's roadmap
100%
human review and validation before changes were delivered

Challenge

Redwood needed its platform unified so new features could ship on one consistent foundation. Until the migration was done, that roadmap work waited.
The work was repetitive but not trivial. The same change had to land across many repositories without breaking the interactions between them. Worked the usual way, one ticket at a time, the epic would have taken about three sprints. The individual tickets were not hard. There were simply many of them.

The Solution

A parallel-agent workflow on Claude Code
After the first two tickets, Lumenalta®saw that most of the implementation followed a repeatable pattern. The team turned that pattern into a controlled workflow built on Claude Code, Anthropic's agentic coding tool, running against Redwood's production repositories.
  1. Ingest. Claude Code reads each ticket and establishes the change required.
  2. Isolate. Each unit of work gets its own Git worktree, so multiple Claude agents can run at once without interfering with each other.
  3. Plan. A Claude agent drafts an implementation plan before any code is written.
  4. Human review gate. Lumenalta®engineers review each plan. They correct assumptions, add context, or stop the run.
  5. Parallel execution. Claude Code dispatches up to three sub-agents to apply the approved change across packages simultaneously.
  6. Validate and release. Engineers review and test every change, then release it to Redwood's production platform.
The team capped concurrency at three agents on purpose. The limit was not compute. It was how much work engineers could properly verify. Concurrency was set by review capacity, not by how many agents could technically be launched.

The Results

  • Faster time to delivery.
The epic reached production in one sprint instead of roughly three, so Redwood's dependent roadmap work could start about two sprints earlier.
  • More capacity without more headcount.
The same Lumenalta®team delivered 24 story points across 12 work items in one sprint, about three times its usual throughput. The gain came from Claude Code, not from adding people.
  • Production quality held.
Every change passed human plan review, code review and testing before release. Claude supplied execution capacity; Lumenalta®engineers kept ownership of architecture and quality.
  • Adoption beyond the project.
Seeing these results, Redwood's own engineering team moved to Claude as well
What changed
The biggest shift was not that Claude wrote code faster. It was that the team changed the unit of execution, from one engineer on one ticket to engineers orchestrating several Claude agents at once. Humans set intent and architecture, Claude Code handled parallel execution, and engineers validated what shipped.

Redwood Logistics' previous platform migration took 4 developers 6 months. With Claude Code, Lumenalta®delivered the next migration in 2 months with 1 developer. That's 67% less time and a 92% cut in engineering effort.
Claude Code supplied the velocity. Lumenalta®'s engineers stayed in control.
